Barista Training System & Operations Manual
Designing a structural learning system that standardizes training, improves consistency, and supports real-time execution.
OVERVIEW
I designed a comprehensive barista training system to support onboarding, daily execution, and quality consistency. This system combines foundational knowledge, step-by-step workflows, and operational standards into a single, usable resource for teams.
THE CHALLENGE
Training relied heavily on verbal instruction and inconsistent documentation, leading to variability in drink quality, workflow execution, and team confidence. There was no centralized system that defined both how to perform tasks and what “good” looks like.
THE SOLUTION
I designed a multi-layered training system that integrates learning, reference, and execution into one cohesive structure.
Foundational knowledge (espresso theory, terminology)
Step-by-step workflows (prep, dosing, extraction)
Visual standards (ideal vs incorrect outcomes)
Operational procedures (cleaning, setup, maintenance)
Quick reference tools for real-time use
INSIDE THE GUIDE
A structured, easy-to-navigate system designed for both onboarding and daily use.
1. TABLE OF CONTENTS
Clear structure for easy navigation
Organized to help team members quickly locate information, reducing reliance on memorization and improving efficiency during both training and service.
2. QUICK REFERENCE CHARTS
At-a-glance standards for consistency
Summarizes key variables like dose, yield, and timing into simple reference points, allowing baristas to make quick, accurate adjustments during service.
3. STEP-BY-STEP WORKFLOWS
Clear, actionable instructions
Breaks down each task into sequential steps aligned to real workflows, supporting both initial learning and consistent execution over time.
4. VISUAL STANDARDS
Learning through comparison
Uses ideal vs. incorrect examples to help team members quickly recognize quality, reinforcing standards without requiring constant feedback.
Structured training curriculum covering espresso, milk, and service standards
Step-by-step instructional workflows aligned to real barista tasks
Visual comparisons (ideal vs. incorrect) to support quality recognition
Quick reference tools for real-time decision-making during service
Operational procedures integrated directly into training materials
Clear information hierarchy to improve usability and reduce cognitive load
WHAT I DESIGNED
IMPACT
This system reduces inconsistency, shortens onboarding time, and gives team members a clear understanding of both process and quality standards. By combining learning and execution into a single resource, it minimizes reliance on verbal training and supports more confident, consistent performance on bar.
Faster Onboarding
Greater Consistency
Stronger Perfomance
KEY TAKEAWAY
Effective training systems don’t just teach tasks, they define standards and support execution. By making expectations clear, visible, and easy to apply, teams can learn faster, perform with confidence, and deliver a more consistent experience.
